Most PE portfolios run AI without a formal data classification framework. Vendor approvals happen ad hoc. Model risk and accuracy benchmarks are inconsistent across portcos. Audit trails are incomplete. The pattern works until it doesn't, and the failure mode is usually a portco that disclosed sensitive data to an AI vendor without retention controls or shipped a forecast that was hallucinated rather than calculated. The framework was built for PE specifically; the pillars exist in enterprise governance literature but the calibration for portcos and the portfolio-vs-portco split is different.

Data classification

A tiered framework matching security requirements to actual data sensitivity. Public, internal, confidential, restricted. For each tier, a defined set of permissible AI vendor patterns. Tier 1 (restricted) data: zero-retention API access only, private model instances where available, no use of data for model training, full audit logging on every query. The framework is documented once at the fund level. Each portco applies it with portco-specific data classifications.

Vendor approval

A cross-functional committee at the fund level reviews AI vendor approvals, monitors usage, addresses incidents, and updates standards. Portcos request additions to the approved-vendor list rather than negotiating individual vendor relationships from scratch. The fund maintains contract-level terms (DPAs, retention controls, audit access) that travel across portcos automatically.

Model risk and accuracy

Documented accuracy benchmarks per use case. Hallucination tolerance defined by use case (very low for any output that touches financial reporting; higher for ideation work). Human-in-the-loop requirements for sensitive workstreams. Each shipped AI capability carries an accuracy SLA, a defined failure mode, and a human review cadence.

Audit trails and incident response

Logging on every AI query that touches material data. Version control on prompts and outputs. Defined incident response playbook for AI-driven errors. Quarterly review of incidents at the portco level, annual review at the fund level. This pillar protects the QofE at exit. The next owner of the portco can verify what AI did and did not contribute to the financial record.

    Apply approved-vendor list. Migrate any unapproved AI usage to compliant alternatives. Set up audit logging.

  3. Phase 03

    Days 61 to 90: Training and dashboard

    Train the team on policy. Stand up the portco-level governance dashboard. Hand off to portco compliance owner.
